2. What percentage of customers complete your core workflow in their first week?
If you do not know this number, you need better instrumentation. If you know it and it is below 30%, focus on onboarding friction not performance. If it is above 60%, you are ready for systematic optimization.
3. How many case studies do you have that follow the same success pattern?
If fewer than 5, keep doing manual delivery. Between 5-10, start documenting patterns. More than 10 with similar patterns means you are ready to systematize.
4. What is your 90-day retention rate?
Below 40% means you have not found product-market fit. Between 40-60% means you have something but need to improve delivery quality. Above 60% means you can focus on scaling what works.
5. Can you predict customer questions before they ask them?
If you are still surprised by what customers struggle with, you need more direct exposure. If you can predict friction points, you are ready to build systems that address them.
6. How much of your time goes to custom work versus repeatable processes?
If more than 70% is custom, you have not found a repeatable model yet. If less than 30% is custom, you probably should have systematized sooner. The sweet spot is 40-60% repeatable work.
7. Do customers say "hell yes" about their outcomes?
If they say "thanks" or "this is helpful," you have not found strong product-market fit yet. Keep iterating on delivery until you get genuine enthusiasm. That enthusiasm is what you systematize.
Scoring: If you could not answer 4 or more of these questions confidently, you need more time in manual delivery mode. If you answered all 7 with specific data and examples, you are ready to start building optimization systems.
