TLDR: The 30-Day AEO Sprint in One Page
Five workstreams, run in parallel, over 30 days:
- Days 1 to 5: Set up prompt tracking for 20 target buyer prompts across ChatGPT, Perplexity, Gemini, and Google AI Overviews.
- Days 6 to 12: Refresh 5 existing articles. Rewrite H2s as questions, add FAQ schema, add visible "last updated" dates, add 20+ external links.
- Days 13 to 20: Publish 5 use case / persona pages targeting bottom-funnel intent (where 55% of AI citations happen).
- Days 21 to 26: Build a content plan on one of Reddit, LinkedIn, or YouTube. Publish 3 pieces.
- Days 27 to 30: Re-measure citations, review what moved, plan the next sprint.
This is the exact sprint HubSpot recommended in their mid-2026 AEO webinar, tightened with additional tactics from real Growth Pigeon results. Below is the day-by-day playbook.
Why does AEO need a sprint, not a project plan?
Because AI engines update fast enough that a slow-rolling AEO project is stale by the time it ships. Perplexity picks up new content in 2 to 4 weeks. Gemini in 1 to 3 months. If you spend 6 months planning a comprehensive AEO overhaul, half your assumptions will be wrong by launch.
The sprint model forces shipping in 30 days, measuring, and iterating. That is the same cadence Reforge and Lean Startup recommend for any fast-moving growth channel. AEO is no different.
Days 1 to 5: Set up prompt tracking
You cannot optimize what you do not measure. The first workstream is a citation baseline.
Day 1: Generate your prompt list
Write 20 buyer-intent prompts your customers would actually type into ChatGPT. Not keywords. Real questions. Use these sources:
- Interviews with 3 recent customers. Ask what they typed into AI before finding you.
- Google Search Console long-tail queries (4 to 8 words).
- Answer The Public for question-shaped queries in your niche.
- Weight toward the evaluation stage: 55% of AI citations happen there.
Days 2 to 3: Run baseline citation tests
Open ChatGPT (browse enabled), Perplexity, Gemini, and Google AI Overviews. Run each of your 20 prompts. Screenshot every response. Log cited domains in a spreadsheet.
Time: 2 to 4 hours. For the full workflow see how to check if AI cites your site.
Day 4: Competitor gap analysis
For every target prompt where a competitor is cited and you are not, click through the cited page. Note: FAQ sections, question-style H2s, use case pages, external link density, off-site presence. That is your fix list.
Day 5: Set up ongoing tracking
Options: manual monthly sweep (free), Profound or Otterly.ai for automated tracking ($200 to $500/mo). Pick one. If budget is a blocker, the monthly manual sweep is fine.
Days 6 to 12: Refresh 5 existing articles
Pick your top 5 highest-traffic-or-highest-potential articles. Run each through this checklist. Time: 2 hours per article.
The 5-article refresh checklist
- Rewrite every H2 and H3 as a literal question. "Best Practices for X" becomes "How Do I Do X?" Question headings correlate at +28 lift on AI Overviews per HubSpot's 2026 data.
- Add a TLDR at the top. Extractable, standalone, answers the query in 2 to 3 sentences.
- Add a FAQ section at the bottom with 5 to 7 Q&A pairs. Different questions per article. Same content across pages is a tell for LLMs.
- Add FAQ schema (JSON-LD). Validate with Google Rich Results Test. +24 lift on AI Overviews.
- Add a visible "Last updated: DATE" line near the top. +8 lift on AI Overviews, +6 on Perplexity, +5 on Gemini.
- Increase external link density to 20+ per long-form article. Link to Google's docs, Schema.org, Moz, Ahrefs, Backlinko. Real authoritative sources only.
- Add proprietary data. A stat from your tools, a customer research pattern, a named framework. If everything in the article can be sourced elsewhere, it will not get cited.
Days 13 to 20: Publish 5 use case / persona pages
Use case pages are the underrated AEO format. Format: "How [Product] Solves [Specific Challenge] for [Industry or Persona]." HubSpot cited one of these ("How HubSpot Solves the Complex Supply Chain and Customer Management Challenges Facing Logistics Organizations") as a top citation-driver.
Why use case pages get cited so heavily
They match bottom-funnel intent. Someone typing "how do I fix X for Y-industry business" is at the evaluation stage. That is where 55% of AI citations happen. Use case pages are the format that answers that exact query.
The 5-page publishing checklist
Pick 5 industry x pain-point combinations. For each:
- Question-style H1: "How do B2B logistics teams solve customer churn from bad onboarding?"
- Specific TLDR: name the pain, name the solution, quantify the impact.
- Named framework or process. Even a simple 3-step process becomes citable when it has a name.
- Real screenshots, customer quotes, or before/after data.
- FAQ section with industry-specific questions.
- FAQ + Article schema in JSON-LD.
- Internal links to related articles + your product.
Time: 4 to 6 hours per page. Total: 20 to 30 hours across the week.
Days 21 to 26: Build off-site presence on one platform
Reddit + LinkedIn + YouTube dominate AI citations at the evaluation stage. Pick one. Publish three pieces there this week. Doing one platform well beats spreading across all three thinly.
How to pick your off-site platform
- Reddit: best for B2B SaaS, dev tools, consumer products. Aged account required. Post in specific niche subreddits.
- LinkedIn: best for enterprise SaaS, B2B services, thought leadership. Long-form posts, not photos of your desk.
- YouTube: best for tutorials, comparisons, product demos. Transcripts are indexed. Question-style titles win.
Reddit playbook
Find 5 subreddits where your ICP hangs out. Contribute genuinely for 2 weeks before ever mentioning your product. When you do mention it, do so in response to a specific question, with concrete detail. Reference: r/SaaS, r/Entrepreneur, r/marketing, industry-specific subs.
LinkedIn playbook
Publish long-form POV posts. Each post argues one specific take with data and personal experience. Post 3x per week. Avoid the templated "here are 5 lessons from my failure" format. Reference LinkedIn Pulse for topic distribution.
YouTube playbook
Publish 3 short walk-and-talk videos this week. Question-style titles. 60 to 120 seconds. Focus on one specific tactical takeaway per video. Upload with a proper description that reuses the question in the title. YouTube's transcript indexing catches everything you say.
Days 27 to 30: Re-measure and plan sprint 2
Real citation changes take 4 to 12 weeks to fully surface, but you can see leading indicators after 30 days.
Day 27: Re-run the citation baseline
Same 20 prompts, same 4 engines. Compare to Day 2 to 3 results. Note any new citations, any lost citations, any competitor share shifts.
Day 28: Attribution review
For every new citation, note which change likely drove it: refreshed article, new use case page, off-site post. This informs sprint 2 priorities.
Day 29: Sprint retrospective
What worked? What did not ship? What are the compounding wins to double down on in sprint 2? Write it down.
Day 30: Plan the next 30 days
Ship 5 more refreshed articles, 5 more use case pages, and keep publishing on the off-site platform that showed traction. Continuous cadence beats project-based planning for AEO.
What tools do I actually need for this sprint?
Minimum viable stack:
- Google Sheet or Airtable for prompt tracking
- ChatGPT (with browse), Perplexity, Gemini, Google AI Overviews accounts
- Access to your CMS (WordPress, Ghost, Laravel, etc.)
- Google Rich Results Test for schema validation
- Schema.org Validator for JSON-LD checks
- Google Search Console for organic query data
Nice-to-have:
- Profound or Otterly.ai for automated citation tracking
- Ahrefs or SEMrush for keyword-adjacent data
- A writer or contractor for content production, if you cannot ship 10 articles in 30 days solo
What if I only have time for one workstream?
Pick the refresh workstream. Refreshing 5 existing articles produces faster citation lift than any other single move because the underlying content already exists. You are stacking AEO signals on proven traffic assets.
If you have zero existing content, prioritize publishing use case pages instead. Do not start with off-site because it takes longer to see citation impact.
Sprint results at Growth Pigeon
We ran this exact sprint in Q1 2026. Starting state: zero AI citations across 30 target prompts. After sprint 1 (30 days): citations on 6 of 30 prompts. After sprint 2 (60 days): 11 of 30. After sprint 3 (90 days): 14 of 30. Brand searches up 4x. Read the strategic frame in AEO for SaaS Founders.
FAQ
Can I run this sprint solo?
Yes. Solo founders do this all the time. Budget 40 to 60 hours over 30 days. The refresh work is the highest-leverage. If you can only do half, do the refresh workstream and skip off-site until sprint 2.
What if I do not have 20 target prompts?
Start with 10. Or start with 5. The prompt list grows as you learn what your customers actually ask. Do not delay sprint 1 waiting for a "complete" list.
Do I need FAQ schema on the use case pages too?
Yes. Every page should have FAQ schema with different questions per page. Same FAQs across pages is a tell for LLMs and dilutes the citation signal. Use case pages should have industry-specific or persona-specific FAQ questions.
Should I refresh every article on my site?
No. Refresh your top 5 to 10 first. Measure impact. If refresh drives citations, expand to the next 10. If it does not, diagnose why (probably missing off-site presence or generic content that cannot be saved by structure alone).
How much does an AEO sprint cost if I hire it out?
The done-for-you range is $2,000 to $5,000 for a first 30-day sprint, depending on scope. Growth Pigeon's AEO Audit ($297) is the audit-first version: you get the diagnosis and 30-day plan, then implement in-house or hire a writer to execute.
Can I skip the citation baseline in sprint 1?
No. Without a baseline you cannot measure lift. And without measured lift, you do not know which parts of the sprint are worth repeating. The 4-hour baseline in days 2 to 3 is the highest-ROI time in the entire sprint.
What happens if none of my prompts show citations after 30 days?
Give it another 30 days. Perplexity indexes fastest but Gemini and ChatGPT take longer. If sprint 2 also shows nothing, the diagnosis is usually: content is too generic (rewrite with more specifics), no off-site authority (start Reddit or LinkedIn), or target prompts are too broad (narrow them). See the AEO Audit for a structured diagnosis.
What to do this week
Start sprint 1 today. Day 1 is prompt generation, and that takes 60 minutes. If you cannot start day 1 today, book 2 hours on your calendar for tomorrow. AEO wins compound. The team that starts a sprint this month has a 3-month head start on the team that starts next month.
For a shortcut, run the AEO Audit. You get the baseline citations, the fix list, and the 30-day sprint plan without doing the setup yourself.
